Project History

Trading bot & Leverage R&D Project(KuCoin Exchange)

2021.05 to Current

Background: Trading bot is a strategy trading tool, it includes Grid, Smart Rebalance and DCA strategies. Leveraged trading is similar to the model in traditional finance. Both team didn't have Project Manager before I join, and trading bot team had 13 members, leverage team had 24 people. They didn't have clear process and were painful to delivery functions on time.

What I Did:

  • Through a week of interviews to sort out the team status and painpoints priority for both team and made plans with team.
  • As a Scrum Master to import Agile and coach team to follow the Agile activities, TD team spent 1 month and Leverage team 2 months.
  • Stakeholder management for both team, built SOP for new requirements and request.
  • Plan management: Review OKR monthly and facilitate brainstorming, manage roadmap.
  • As team leader for TD project, responsible for performance review, resource management, cross-team collaboration.

Huawei Big Data Platform Project (ThoughtWorks, PM)

2019.07 - 2020.01

Background: The big data platform of CBG department can't meet the business needs in terms of performance, and there were many performance bottlenecks. It is hoped that TW can update the system based on Hadoop platform and use the latest components( Spark, Kafka, Flink, HBase) to meet business needs (data volume from 100 billion to 300 billion, eventually supporting 1 trillion). The project was full of difficult and technically challenging.

What I did:

  • Set up team: Form a team of 15 people to develop on-site;
  • Team building: Half of the team members were newcomers, they had no big data background and even still in probation period; divided the team by technical modules, made improvement plans and had daily sessions, the team skills were rapidly improved, and also cultivated group leads and new team lead;
  • Team culture: work together with clients and impacted clients to know more about Agile and TW culture, the team atmosphere was healthy;
  • Project delivery: the requirements were not clear and the time was tight. Negotiated with clients to review requirements and adjust priorities, made a good control about clients' expectation. And also Made iteration plans with TL, did regularly showcase, reduce project risks, and finally complete the project on time.
  • Risk response: Solve problems such as project personnel replacement risk, customer trust risk, personnel turnover risk, and margin( Increased from expected 25% to 40%).
  • Long term cooperation with clients, found new opportunities.

VSP China MiniProgram Project (ThoughtWorks, PM)

2018.09 - 2019.05

Background: This was a offshore project for American client. VSP is an American vision health insurance company, their business is around the world. The clients want to enter the Chinese market and provide vision health services. TW provided a B2C solution to build a Mini Program + Website + Management System. The Mini Program and Website are used as sales ports, and the management system manages orders and activities.

What I Did:

  • Client management: responsible for timely communication with client, understanding their needs and formulating project plans;
  • Team capacity building: there were 5 new people in the project, made a plan to help them know agile and improve spoken English;
  • Project progress control: organized regular showcases, daily stand up and provide monthly reports to client;
  • Requirement analysis: provide reasonable solutions, ideas and show mockups to clients based on the understanding of the Chinese market, such as membership systems, online refunds, online invoices, online lottery and so on. Most ideas were accepted;
  • Data analysis: based on user data and market research reports, cooperate with our marketing department to give analysis reports and suggestions.
